Being ranked first is now worth about half what it was

The position did not change. The page around it did. And the brands still growing are the ones being quoted inside the answer rather than listed underneath it.

If you have been watching Search Console and feeling slightly insane, the data is on your side. Impressions climb. Clicks flatten or fall. Nothing you did caused it, and nothing you can do to the page will fully fix it.

Ahrefs measured the effect directly in February 2026: click-through rate at position one drops by 58% when an AI Overview appears above it. Their earlier measurement, in April 2025, put the same figure at 34.5%. The effect nearly doubled as the feature matured, which tells you this is a trajectory rather than a one-off adjustment.

Zero-click behaviour is now the default state of the results page rather than an edge case. Roughly 64.8% of Google searches ended without a click in 2026 by Digital Applied's analysis, up from about 50% in 2019. SparkToro's separate study, using different panels and methods, put the figure at 68% and found the share of searches producing any click fell 9.51 percentage points between 2024 and 2026.

The methodologies differ and the absolute numbers differ with them. The direction does not.

The number that should actually worry you

It is not the Overview figure. It is AI Mode, where 93% of sessions end without a visit to an external site. AI Mode does not display organic results beside a summary. It replaces them with a conversation. For any query resolved there, traditional ranking has no reach at all unless the brand earns a citation inside the response.

Google reported at I/O 2026 that AI Mode had passed one billion monthly users with query volume more than doubling each quarter. SparkToro found only 0.34% of searches transitioned into AI Mode during its January to April window, so the surface is still small. Small and doubling quarterly is a specific combination, and it does not stay small.

Ranking answers the question of where you appear on a page. Citation answers the question of whether the page exists.

Citation is not a consolation prize

Here is the part that reframes the whole problem. Seer Interactive found that brands cited in AI Overviews earn 35% more organic clicks and 91% more paid clicks than uncited competitors on the same queries. Being quoted inside the answer does not cannibalise your traffic. It lifts it, including your paid performance on the same terms.

The traffic that does arrive is also different in kind. Semrush and Seer both report AI search visitors converting somewhere between 4.4 and 9 times better than traditional organic visitors, which makes intuitive sense. Someone arriving after a model has already narrowed their options is much further along than someone clicking the fourth blue link.

Which leaves the actual scandal

Forty-three per cent of marketers say they are optimising for AI search. Fourteen per cent measure whether it is working. That is an 86% blind spot, and it is being funded.

We think the reason is boring rather than sinister. Rankings had a scoreboard, and everybody knew where to look. Citation does not, at least not natively. So teams do the work, feel productive, and never close the loop, because closing the loop requires building the tracking rather than opening a familiar dashboard.

What earns a citation

Longer, conversational queries of roughly eight words or more trigger AI Overviews far more often than short ones, according to BrightEdge. That is a content brief in one sentence. Pages that answer a specific question completely, in language a model can lift cleanly, get quoted. Pages built to rank for a two-word head term increasingly do not.

There is one finding worth holding lightly. A March 2026 cross-methodology analysis reported that the share of AI Overview citations coming from top-ten organic pages fell from 76% to 38%. If that holds, ranking well and being cited are separating into two different games with two different requirements. We would treat it as an early signal rather than a settled fact, but it is consistent with everything else on this page.

The honest summary is that position one still matters, it just stopped being the finish line. The finish line moved into the answer.
